The autonomous company does not begin with AI agents

On Thursday, I went to hear where the technology conversation was heading.
I ended up hearing something more important.
I saw several clients. I spoke with people who have spent years trying to transform large, complex, multilayered organizations. I alternated sessions with hallway conversations. I did not go just to hear product announcements.
I went to feel the real state of the conversation.
A phrase appeared on one screen that connected several pieces:
Autonomy, data and intelligence.
Technology had reached, by its own path, the problem I have been observing for years.
Not just automation.
Not just software.
Autonomy.

The conversation reached the ground floor

Leading enterprise systems manufacturers are presenting different architectures for different markets. A multinational corporation does not face the same challenge as an SME, family business or company just starting out.
No platform can address that diversity with the same depth.
But their paths are converging:
- more integration;
- more automation;
- more artificial intelligence;
- more agents;
- more ability to interpret context;
- more execution from systems.
The autonomous enterprise has entered the market's vocabulary.
That does not mean the market understands it or organizations are ready.

The conversation has reached the ground floor. Now it is shaking the foundations.
Another reality emerged in different conversations: slower sales cycles, paused investments, prolonged decisions and organizations protecting liquidity.
These observations do not belong to a single company. They are signals from an ecosystem trying to understand, package, sell and implement solutions that continue evolving.
Transformation became inevitable precisely when uncertainty reduced the willingness to invest.
Autonomy is not a new idea
We are not reinventing the wheel.
Organizations, authors and methods have worked for years on autonomy, motivation, agility and new forms of organization.
I locate the inception of this search in a period of personal and professional confusion between 2008 and 2009. I was already working as a facilitator and team coach. I saw problems with communication, coordination and speed when conversations were still mainly analog.
One piece that helped organize the problem was Daniel Pink's reflection on autonomy, mastery and purpose. The verifiable record of his TEDGlobal talk dates to July 2009.
The idea did not arrive as a finished method.
It arrived as a paradigm.
Along the way, I connected the pieces.
In 2015, a phrase began to summarize D31™'s direction:
The world will be collaborative, or it will not be™.
It was not a campaign.
It was the thesis behind our transformation into a hypercollaboration platform and the VisionQuest 2050™ path.
In 2023, after 31 years as an entrepreneur, I began telling that story publicly on LinkedIn. A pair of Michael Jordan sneakers became the symbolic object that opened the memory.
In 2024, TEDx Zacatecas let me tell another part of that journey.
In 2026, the technology conversation arrived at autonomy from another direction.

The difference between flexibility and autonomy
For years, autonomy was confused with home office, flexible schedules, less rigid structures or absence of supervision.
All of these can change working conditions.
They do not develop autonomy by themselves.
A person can work from home and still wait for instructions for every decision.
A team can have flexible hours and depend on a manager to resolve every exception.
A company can buy the most advanced platform and continue operating through silos, late authorizations, incomplete information and fear of mistakes.
Flexibility is a condition.
Autonomy is a capability.
An autonomous person or team can:
- understand the objective;
- interpret context;
- decide within clear boundaries;
- access the necessary information;
- coordinate;
- execute;
- learn from the result;
- correct before an error escalates;
- take responsibility for the impact.
Autonomy does not eliminate control.
It transforms it.
Agents do not refine an organization
The next generation of platforms needs reliable data, readable processes, clear permissions and decisions that can be reconstructed.
But information remains fragmented across systems, spreadsheets, emails, documents, notebooks and knowledge that exists only in certain people's experience.
An agent can find information.
It cannot guarantee the organization produced it correctly.
It can automate a task.
It cannot turn a disordered operation into collective discipline by itself.
It can accelerate a process.
It can also accelerate a broken process.

The last meter of digital transformation is still human.
Somewhere there is still a person entering data, interpreting an exception, talking with a customer, coordinating two departments or taking responsibility for a decision.
The quality of that last meter determines the quality of the whole system.

The timing
The autonomous company does not begin when an agent can answer a query, reconcile a document or recommend a purchase.
It begins when the organization knows:
- what it can delegate;
- under which criteria;
- with which data;
- within which boundaries;
- who is responsible for the result;
- how the entire system learns.
Technology can execute.
The organization must learn to govern execution.
Autonomy is not new.
What is new is the moment when technological evolution, economic pressure, organizational fatigue and the need to recover speed are touching the same point.
That is the timing.
And that is why this photograph matters.
I took it on August 20, 2026. For many people, it was an installation at an event.
For me, it connected 2015 with what comes next:
